Three Tenses, One Budget

Memory, presence and ambition draw on the same account. AI changes what every withdrawal costs.

You are not where you think you are. Matthew Killingsworth and Daniel Gilbert sampled people at random moments through the day and found that minds were somewhere other than the task at hand 46.9 percent of the time. The part that should get your attention is what predicted how people felt. Whether the mind was wandering explained about 10.8 percent of the variation in happiness. What the person was actually doing explained about 4.6 percent.

Where your attention sits matters more than what you are doing with your hands. Most advice drawn from that finding collapses into a slogan about being present, which is not a model and is wrong in a specific way. Learning from a mistake is attention on the past. Planning next quarter is attention on the future. Neither is waste, and telling people to stop doing them is telling them to stop thinking.

Three tenses, one account

Treat attention as a budget with three places to spend it. Memory-driven attention runs on the past. Reality-driven attention runs on what is in front of you. Dream-driven attention runs on the future. The account is finite, so a withdrawal for one is not available to the others.

One asymmetry makes the model worth having. The present is the only tense in which you can act. The past is closed and the future has not arrived, so any value from either has to arrive through a change you make now. That constraint is what the old saying gets right, in whichever of its dozen versions you first heard it.

You cannot change the past, but you can ruin the present by worrying too much about the future.

Read literally, that line is an accounting statement. Both of the other tenses draw on the same account the present needs, and only one of the three can convert the withdrawal into anything.

The mistake in the slogan version is treating past and future attention as one category. Each tense has two forms that feel identical from the inside and behave nothing alike.

Susan Nolen-Hoeksema spent a career separating the two forms on the past side. Rumination in her definition is repetitive passive attention to distress and its causes, and it predicts longer and more severe depressive episodes rather than relieving them. It is not reflection that got out of hand. It is a different process that borrows reflection's clothes.

The future side has the same split. Martin Seligman, Peter Railton, Roy Baumeister and Chandra Sripada argue that the mind is organized around prospection, the generation and evaluation of possible futures, and that these are best understood as "if X, then Y" conditionals. Worry produces an unbounded supply of X and never attaches a Y. It runs the same machinery with the output disconnected.

One question sorts them

You do not need to diagnose which mode you are in. You need one test, and it applies to any thought about any tense.

Two examples make the edge visible. "I handled that meeting badly" becomes extraction the moment it ends in "I will send the agenda twenty four hours ahead next time." Held any longer, it is replay. "The audit is in March" becomes planning the moment it ends in "on Friday I will pull the three documents they always ask for." Held any longer, it is worry.

Peter Gollwitzer gave the productive form its exact grammar. An implementation intention has the shape "whenever situation X arises, I will do Y," and across a large literature that simple move produces reliable gains in follow through compared with holding the same goal without it. The practical value here is as a filter rather than a technique. A thought about the future that cannot be written in that sentence has not become a plan yet.

What AI moves, in both directions

The honest account of AI here has two halves, and skipping the second one is how this topic usually gets written.

The first half is real. Evan Risko and Sam Gilbert's review of cognitive offloading describes what happens when you use the world to carry what your head was carrying: the demand on memory drops. A good deal of replay is fear of losing a lesson, and a lesson written into a system you can query is a lesson you can stop holding. A worry can be handed to a model with instructions to split it into decisions available this week and things outside your control, and to write the first list in if-then form. That is a transformation you can specify, not a mood you have to summon. And the analysis that used to eat present-tense attention is exactly the work these systems do well.

The second half is the part to sit with. The same tool lowers the cost of the parasitic column by the same amount. A model will generate the hundredth retrospective of a conversation you already had, and the thousandth branch of a future you do not control, faster and more fluently than you could alone. Worry conducted with a research assistant is still worry, and it now produces documents, which makes it look like work.

The prompt below is the transformation in its smallest form. The last line is the one that matters, because without it a model will keep generating branches for as long as you keep reading them.

Here is something I keep circling: [situation].
Do not reassure me and do not add possibilities.
Split it into two lists: what I can decide or do within seven days,
and what is outside my control.
Rewrite the first list as "when X happens, I will do Y" sentences.
Return the second list once, as a closed list, and do not expand it.

What leaders should do

  1. Require every postmortem to end in an owned if-then sentence with a name and a date on it. A review that produces understanding and no changed action is replay running at organizational scale, and it costs a room full of people rather than one person.
  2. Put a branch budget and a deadline on scenario work. Say how many futures the team will consider and when the exercise ends, before anyone opens a model. Without those two numbers, generation continues until someone gets tired.
  3. Move lessons out of individual heads into a system the team can query. People keep re-holding what they are afraid of losing, and the offloading literature is clear that externalizing reduces the load. This is the cheapest of the four and the one most often skipped.
  4. Protect blocks of present-tense attention as a scheduling matter, not an aspiration. The Killingsworth and Gilbert data is about wellbeing rather than output, so treat this as a claim about how people feel at work, which is a sufficient reason on its own.

The model earns its keep by being an allocation model rather than a piece of advice about serenity. Past and future are legitimate places to spend attention. They just have to return something to the only tense where you can act, and the return has to be a change, not a feeling of having thought hard.

What is new is the price. Thinking about anything at all has become much cheaper in the last three years, and cheaper thinking does not sort itself into useful and useless. It arrives as more of both. The saying survives the upgrade without amendment: the past is still closed, the future still has not arrived, and the only thing genuinely at stake in either direction is the hour you are in right now.
